The sample was made by the workshop’s best, with unlimited time on it. The price quoted in month one rarely survives the first serious move in the gold rate. Neither tells you what happens in month nine, when you reorder a best-seller, and the stones sit two-tenths of a millimeter off where they sat the first time.
What actually decides whether a manufacturing partnership works is duller and far easier to check: who owns your CAD files, what tolerance the factory holds between an approved sample and a bulk run, which lab certifies the stones and under which grading system, and whether the factory has cleared an export consignment into your market without you chasing the paperwork.

A manufacturer who answers all four without hedging is worth a factory visit. One who gets vague on CAD ownership has told you what you need to know.

The grading systems have split. In October 2025, the GIA stopped applying its natural-diamond color and clarity scale to lab-grown stones. GIA lab-grown reports now describe stones as premium or standard, with no designation at all for stones below its quality threshold. The GIA reasoned that over 95% of lab-grown diamonds reaching the market cluster into a narrow band of color and clarity, making a 23-grade scale meaningless. The IGI, which certifies the bulk of lab-grown production, continues to issue 4Cs-style grades.
The practical consequence: an IGI report reading “F, VS1” and a GIA report reading “premium” are not comparable documents, and you cannot list them on the same spec table. If your product pages, marketplace listings, or retail partners require 4Cs on lab-grown stones, your manufacturer needs to be certifying with a lab that still issues them. Settle this before your first order, not after your listings are built.
Almost no manufacturer volunteers this, and almost every brand that skips it regrets it. Get answers in writing before the first CAD is drawn.

Micro-pavé and invisible setting are where quality gaps appear first, because both depend on individual skill that cannot be inspected from a photograph. If those are outsourced, ask who to and whether the NDA reaches them.

Then ask the follow-up that matters: what happens when a batch falls outside it. A manufacturer with a real answer will tell you whether the remedy is a remake, a credit or a price adjustment. A manufacturer without an answer has never had to give one, which is not the reassurance it sounds like.
Also ask how masters and molds are stored, and whether a reorder is produced from the original master or from a re-cut CAD. A re-cut introduces drift, and drift across three reorders is how a collection stops looking like a collection.
Indian manufacturers typically build a quote from four components: metal weight at the day’s rate, a making or labour charge, the diamond cost by quality and carat, and certification. Wastage is applied on top, usually as a percentage.
A single flat per-piece price hides all of this. When the number changes in month four, you will not know whether the gold rate moved, the labour charge went up, or the stone quality quietly changed.

It depends entirely on your agreement, which is why it needs to be written into one. Some manufacturers treat the CAD as their asset even when the client paid for its development. Ask whether you receive the working file or only renders, since without the file you cannot move production elsewhere without paying to have the design redrawn.
