How to Choose a Custom Diamond Jewelry Manufacturer

Choosing the Right Manufacturer

Most jewelry brands shortlist a manufacturer on two things: price per piece and how good the sample looked. Both are the wrong first filter.

The sample was made by the workshop’s best, with unlimited time on it. The price quoted in month one rarely survives the first serious move in the gold rate. Neither tells you what happens in month nine, when you reorder a best-seller, and the stones sit two-tenths of a millimeter off where they sat the first time.

What actually decides whether a manufacturing partnership works is duller and far easier to check: who owns your CAD files, what tolerance the factory holds between an approved sample and a bulk run, which lab certifies the stones and under which grading system, and whether the factory has cleared an export consignment into your market without you chasing the paperwork.

This guide covers what to ask, in the order worth asking it.

The four questions that filter out most manufacturers

Ask these on the first call. They take five minutes, and they eliminate more candidates than a factory visit will.

  1. Do you work in natural stones, lab-grown, or both, and which lab certifies them?
  2. Who owns the CAD file after I have paid for it, and will you sign an NDA that covers your subcontractors?
  3. What weight and stone-size tolerance do you hold between the approved sample and the bulk order?
  4. Have you shipped to my market before, and on which Incoterms?

A manufacturer who answers all four without hedging is worth a factory visit. One who gets vague on CAD ownership has told you what you need to know.

Decide your manufacturing model before you shortlist anyone

Brands often approach three factories with the same brief and get three incomparable quotes, because they have not decided which model they are actually buying.

Natural, lab-grown or both, and why the certificate now matters more than it used to

The grading systems have split. In October 2025, the GIA stopped applying its natural-diamond color and clarity scale to lab-grown stones. GIA lab-grown reports now describe stones as premium or standard, with no designation at all for stones below its quality threshold. The GIA reasoned that over 95% of lab-grown diamonds reaching the market cluster into a narrow band of color and clarity, making a 23-grade scale meaningless. The IGI, which certifies the bulk of lab-grown production, continues to issue 4Cs-style grades.

The practical consequence: an IGI report reading “F, VS1” and a GIA report reading “premium” are not comparable documents, and you cannot list them on the same spec table. If your product pages, marketplace listings, or retail partners require 4Cs on lab-grown stones, your manufacturer needs to be certifying with a lab that still issues them. Settle this before your first order, not after your listings are built.

What to confirm with the manufacturer:

  • Which lab they certify with by default, and whether you can specify a different one
  • Who pays for certification, and at what carat threshold stones get individually certified rather than covered by a batch document
  • How lab-grown goods are physically disclosed. Laser inscription on the girdle is the standard. Undisclosed lab-grown stones in a natural-stone consignment is the single most damaging thing that can happen to a jewelry brand.
  • For natural stones, whether the rough is Kimberley Process certified
  • If you intend to make sustainability claims in your marketing, whether the factory holds anything that documents them, such as SCS-007 certification for lab-grown diamonds. Do not publish a carbon claim your supplier cannot evidence.

CAD ownership and design confidentiality

Almost no manufacturer volunteers this, and almost every brand that skips it regrets it. Get answers in writing before the first CAD is drawn.

  • Who owns the CAD file: you, the factory, or jointly
  • What you receive: the working only rendered images. If you only get renders, you cannot move the design to another factory without paying to have it redrawn.
  • Exclusivity: will the factory produce your design for another client, and if not, for how long is that binding
  • Subcontractor coverage: setting, polishing and plating are frequently outsourced. An NDA that binds only the factory and not its vendors protects very little.
  • Exit terms: what happens to your masters and rubber molds if you move your production elsewhere

If the manufacturer owns the CAD, you are renting your own collection.

Judge technical capability on specifics, not adjectives

Every factory website says “state-of-the-art” and “master craftsmen.” None of that is checkable. These questions are.

Design and modeling

  • Which CAD platform: Rhino with RhinoGold or Matrix, or 3Design. Ask to see a working file on screen, not a render. Renders can be bought.
  • Printer resolution for wax and resin patterns, since this sets the finest detail they can hold

Casting

  • Lost-wax investment casting is the industry standard. Ask whether casting is vacuum or centrifugal, and whether it is in-house or sent out.
  • Which metals they cast in-house: 9K, 14K and 18K gold, 950 platinum, 925 silver. Platinum in particular needs different equipment and many gold factories send it out.

Setting

Ask which setting types are done in-house and which are outsourced: prong, bezel, channel, pavé, micro-pavé, tension and invisible setting. Micro-pavé and invisible setting are where quality gaps appear first, because both depend on individual skill that cannot be inspected from a photograph. If those are outsourced, ask who to and whether the NDA reaches them.

Finishing

Rhodium plating thickness, stated in microns, and whether they will hold a specified thickness

Hand polish versus tumble or machine finish, and which they use on which surfaces

Tolerances, and what happens on the reorder

Consistency between the sample and the bulk run, and between the first run and the third, is the thing brands complain about most and specify least.

Ask for a written tolerance band on:

  • Gross metal weight, which affects your cost as well as the look
  • Total diamond weight and individual stone size
  • Ring size and internal dimensions
  • Plating thickness

Then ask the follow-up that matters: what happens when a batch falls outside it. A manufacturer with a real answer will tell you whether the remedy is a remake, a credit or a price adjustment. A manufacturer without an answer has never had to give one, which is not the reassurance it sounds like.

Also ask how masters and molds are stored, and whether a reorder is produced from the original master or from a re-cut CAD. A re-cut introduces drift, and drift across three reorders is how a collection stops looking like a collection.

Understand exactly how you are being quoted

Indian manufacturers typically build a quote from four components: metal weight at the day’s rate, a making or labour charge, the diamond cost by quality and carat, and certification. Wastage is applied on top, usually as a percentage.

A single flat per-piece price hides all of this. When the number changes in month four, you will not know whether the gold rate moved, the labour charge went up, or the stone quality quietly changed.

Ask for:

  • The quote broken into those components
  • The wastage percentage applied, and whether recovered scrap is returned or credited to you
  • Which stone quality band the diamond cost assumes, since the difference between two adjacent bands is invisible on a quote and obvious on the product
  • Payment terms, and whether the metal rate is fixed at order or at dispatch

Compliance and documentation

  • BIS hallmarking: mandatory with HUID for gold jewelry sold in India. Jewelry manufactured for export is exempt. If you sell into both the Indian market and abroad, confirm your manufacturer can hallmark, and do not assume an export-focused factory is set up for it.
  • Responsible sourcing: if your retail partners or marketplaces ask for it, check whether the factory holds RJC Code of Practices certification or can supply a documented chain of custody.
  • Export paperwork: commercial invoice, packing list, GJEPC membership, correct HS codes, and insurance certificates. Ask to see a redacted set from a past consignment.

Export and logistics

  • Which Incoterms they quote on: EXW, FOB, CIF or DDP. The difference between EXW and DDP can be several percent of landed cost and is often the real reason one quote looks cheaper than another.
  • Whether high-value consignments move by specialist valuables carrier or standard courier, and who insures them in transit
  • Whether they have cleared goods into your specific market before, and what the duty treatment was

  2. Will you sign an NDA that binds your subcontractors, and what exclusivity period applies to my designs?
  3. Which lab certifies your stones, and can I specify a different one?
  4. How are lab-grown stones disclosed and inscribed?
  5. What is your MOQ per design, for sampling and for production?
  6. What tolerance do you hold on gross weight, diamond weight and ring size, and what is the remedy when a batch misses it?
  7. Is a reorder produced from the stored master or from a re-cut CAD?
  8. Which setting types are done in-house, and which are outsourced?
  9. Do you cast platinum in-house?
  10. What rhodium plating thickness do you hold, in microns?
  11. Break your quote into metal, labour, stone and certification, and state the wastage percentage.
  12. Is the metal rate fixed at order or at dispatch?

No. Gold jewelry manufactured for export is exempt from India’s mandatory hallmarking requirement. Gold jewelry sold within India does require BIS hallmarking with a HUID. If you sell in both markets, confirm your manufacturer is set up to hallmark.
